Use case
Win back lapsed customers with a WhatsApp re-engagement campaign
A careful win-back sequence for customers who stopped buying or replying: how to segment them, what to send, how often, and when to stop messaging someone.

How the flow works
Define who counts as lapsed
Pick a rule that fits your buying cycle: no order in 90 days for a grocery brand, no visit in 45 days for a salon, membership expired 30 days ago for a gym. Build it as a segment on a date field so it updates itself.
Remove people you should not message
Exclude contacts without marketing opt-in, anyone who replied STOP, anyone with an open complaint, and anyone who received a marketing message in the last few days.
Send one relevant message
The first message reminds them what they bought or did, offers one clear reason to come back, and gives a one-tap way to respond or opt out.
Retarget by behaviour, once
After a few days, send a second, different message only to people who read the first but did not reply. People who never read it are left alone for now.
Stop and sort
Responders move to a sales or booking flow. Non-responders after two attempts are tagged dormant and excluded from campaigns for a long cool-off period.
Business: Hi Sneha, it has been a while since your last session at FitZone Baner. Your trainer Karan has a few morning slots open next week. Want to come back with a free assessment? [Book a slot] [Not now] [Stop offers]
Customer: Book a slot
Business: Great. Which morning suits you? [Mon 7 am] [Wed 7 am] [Fri 8 am]
Customer: Wed 7 am
Business: Done, Sneha. Your assessment with Karan is on Wednesday at 7 am. We will send a reminder the evening before.
Customer: Can I also ask about the quarterly plan price?
Business: Sure. I have passed your question to our front desk; Pooja will reply here shortly with the current plans.
What a re-engagement campaign is for
A WhatsApp re-engagement campaign targets customers who once bought, visited or replied but have gone quiet, with a short, personal reason to come back. It is different from a festive or launch campaign: the audience is defined by inactivity, the message refers to their own history, and the goal is to restart a relationship, not to announce something to everyone.
It only works for people who opted in to marketing from you and who will recognise your business name. If your list came from a purchased database or old walk-in registers without consent, do not use it; read our opt-in guide first.
Why WhatsApp needs extra care here
Lapsed customers are the audience most likely to block or report a business, because they have forgotten why they hear from you. Blocks and reports lower your number's quality rating, which can hold back your messaging limit for everyone else.
WhatsApp also applies per-user marketing limits: it caps how many marketing templates a person receives based on their engagement. When a person has hit that cap, the send fails with error 131049, and Meta advises waiting at least 24 hours before trying again. Lapsed, low-engagement contacts hit this more often, so a share of failures is normal and is a reason to send less, not to resend.
Templates to get approved
Every win-back message template is Marketing, even when it mentions a past purchase, because its purpose is to sell again.
| Template name | Category | Sample (with values) |
|---|---|---|
winback_refill | Marketing | Hi {{1}}, your last order of {{2}} was {{3}} ago. Running low? Reply REFILL to reorder in one tap. (Arjun, Assam CTC tea 500 g, 3 months) |
winback_trainer_slot | Marketing | Hi {{1}}, it has been a while since your last session at {{2}}. Want a free assessment to restart? (Sneha, FitZone Baner) |
winback_new_since | Marketing | Hi {{1}}, a lot has changed at {{2}} since your last visit, including {{3}}. Want to see the new menu? (Meera, Spice Route, a weekend thali) |
winback_last_try | Marketing | Hi {{1}}, we will stop sending offers soon unless you would like to hear from {{2}}. Tap Keep me posted to stay. (Rohit, Glow Studio) |
winback_member_return | Marketing | Hi {{1}}, your {{2}} membership ended on {{3}}. Returning members get their old locker back this month. (Vikram, Gold, 2 Sep) |
The last-try message is worth its slot: it asks for explicit consent again and lets you drop people cleanly.
Build it in Broadchat
- Keep a last_order_date or last_visit_date field under CRM → Super Field, filled by your store, POS sync or Automations → Workflow.
- In CRM → Segment, build the lapsed rule (date older than your cycle) and exclude tags such as stop-offers, complaint-open and dormant.
- Create a campaign in CRM → Bulk Campaign, choose the segment and schedule it for a sensible hour; send to a small slice first.
- A few days later, use Retarget on that campaign with the read-but-not-replied status for the second message.
- In Chatbots → Chatbots, add Match Keyword triggers for the buttons: Book a slot starts booking, Stop offers tags the contact and confirms.
- Personalise the header with Dynamic Experience → Image Experience if a picture of their past product or trainer helps recognition.
Failure modes and fixes
- Quality rating drops after the send. The segment was too old or too broad. Shorten the lookback, start with the most recent lapsed group, and send in smaller batches.
- Many 131049 failures. Per-user marketing limits. Do not retry the same day; reduce frequency for that segment.
- Replies say "who is this?" The display name or message does not make the relationship clear. Mention the store, branch or trainer they know.
- Discount-only wins. Customers return only for the coupon. Test a non-discount reason (new stock, a free check-up, a saved cart) on half the segment.
Illustrative ROI
Illustrative only. A tea brand has 4,000 opted-in customers with no order in 90 days. It sends one message to the 1,500 most recent of them. If 3% reorder at an average of ₹650, that is ₹29,250 in first orders, and the true value is repeat orders over the next quarter. Against that, subtract Meta's marketing template charges for 1,500 deliveries plus the retarget slice, the discount cost, and the platform subscription; current Meta rates are explained on WhatsApp API pricing. Run the same maths with your own reactivation rate after the first batch.
For seasonal pushes to your whole opted-in base, see festive campaigns. Agencies can run win-back programmes for clients under their own brand through the partner program.

What to measure
- Reactivation rate: lapsed contacts who bought, booked or renewed within 30 days of the first message.
- Read-to-reply rate per message in the sequence, to see whether the second message adds anything.
- Opt-out and block signals per send, and your number's quality rating in the days after.
- Share of sends that failed with error 131049 (per-user marketing limit), by segment.
- Revenue from reactivated customers over the next 90 days, not just the first order.

Frequently asked questions
How often can I message lapsed customers on WhatsApp?
Keep it to two messages per lapse cycle, a few days apart, and only the second to people who read the first. WhatsApp's per-user marketing limits and your quality rating both punish high frequency, and lapsed contacts are the most likely to block.
What does error 131049 mean in a win-back campaign?
The message was not delivered because the person reached WhatsApp's per-user marketing limit, which is based on their engagement. Meta advises waiting at least 24 hours before retrying. For lapsed segments, it is a sign to reduce frequency rather than resend.
Can I message customers who never opted in to marketing?
No. Order-update consent does not cover marketing, and messaging people without opt-in breaks WhatsApp policy and leads to blocks and reports. Ask for marketing consent at checkout, in the chat or in-store, and store it on the contact.
Should a win-back message always include a discount?
No. A reminder of a refill date, a saved cart, a free check-up or new stock can work without training customers to wait for coupons. Test both on split halves of the segment and compare reactivation and margin.
